Every major cost line in a PE-owned company gets reviewed. Headcount, real estate, technology, professional services — each gets scrutinized for efficiency, benchmarked against alternatives, and held to a return standard. One category routinely escapes this review: marketing and media spend.
For consumer-facing companies, digital media spend commonly runs between $5M and $50M annually. It is often the second or third largest discretionary cost line on the P&L. And in the vast majority of cases, it is measured almost entirely by the agencies and platforms that are paid to spend it.
That is not measurement. That is the vendor grading their own work.
Why Marketing Escapes the Review
The reason isn't negligence — it's structural. Marketing measurement has historically been delegated to agencies and platforms because the measurement itself is technically complex. That story is worth telling at exit — and it is only available to companies that started the process early enough to show the trajectory.

The 90-day audit produces a first-year finding. But independent measurement is not a one-time audit — it is a program that deepens over time. The first quarter establishes baselines. The second and third allow comparison. By year two, the model has enough data to identify seasonal patterns, budget cycle effects, and channel-level changes that are invisible in any single quarter's data. Year-over-year comparisons become increasingly precise. Saturation thresholds become more defensible. Reallocation recommendations carry more confidence because they are grounded in history rather than a single snapshot.
The financial implication: the program that costs the same in year three as it did in year one produces significantly more value — because the measurement has compounded. Every quarter of data is a richer baseline for the next quarter's decisions. An organization that has run independent measurement for three years has built a measurement asset that cannot be replicated quickly by a new entrant. It has history, it has calibrated models, and it has a documented record of the decisions it has made and the efficiency gains those decisions produced.
This is one of the reasons the timing matters. A portfolio company that installs independent measurement in year one of a hold period exits with three years of documented measurement data. One that installs it in year four is just starting. The compounding clock starts when the program starts — which means the right time to start is early.
The Question Worth Asking
Before the next portfolio company budget cycle, there is one question worth putting to every consumer-facing business with material digital media spend: when was the last time someone with no commercial relationship to any channel or agency independently reviewed the measurement?
If the answer is never — the first 90 days of that review will be revealing. Not because the finding is always alarming, but because the information has never existed before. A program that survives independent measurement with its efficiency story intact is a stronger program. Most programs find something. The ones that find it early have more time to act on it — and more time to let the measurement compound.
